Milestone 9 Action Plan: Run Your First Creator Production Cycle
Jack Righteous20 Milestones: From Project to Platform — Milestone 9 Action Plan
Run Your First Creator Production Cycle
This free seven-session plan moves one real production unit from Ready to approved and traceable completion.
Your completed deliverable is a First Production Cycle Record containing the readiness decision, working-session brief, production log, version history, review and revision record, approval evidence and one improvement for the next cycle.
Before you begin
Bring forward your Milestone 8 Production Plan, including the deliverable register, selected task, dependencies, owner, definition of done, review requirements and known risks.
Production-cycle statement: I am moving [production unit] from [starting state] to [approved completion state] as part of [deliverable].
Choose one manageable unit. Do not attempt to operate the entire project as one cycle.
Session 1
Select and authorize the production unit
Select one required task or work package. Confirm its deliverable, dependencies, owner, reviewer, definition of done and expected completion evidence.
| Project | [Project] |
|---|---|
| Deliverable | [Deliverable] |
| Production unit | [Manageable unit] |
| Owner | [Owner] |
| Required inputs | [Files, research, instructions or materials] |
| Dependencies | [Completed prerequisites] |
| Reviewer | [Reviewer or review role] |
| Definition of done | [Observable completion] |
| Completion evidence | [Files and records required] |
| Ready decision | Ready / Not Ready |
Ready check
- The selected unit belongs to a required deliverable.
- Inputs and dependencies are available.
- The owner and reviewer are known.
- The expected output and stopping condition are clear.
- No unresolved blocker prevents responsible work.
Complete when: one correctly selected production unit is formally Ready. If it is not ready, record what must happen before work begins.
Session 2
Design the working session
Decide what this session will accomplish before opening the working file.
| Session objective | During this session, I will [action] on [unit] until [stopping condition]. |
|---|---|
| Authoritative starting file | [Filename and location] |
| Required inputs | [Inputs] |
| Time available | [Actual working window] |
| Intended change | [Specific change] |
| Stopping condition | [Observable condition] |
| Known risk | [Risk] |
| Expected next status | [Under Review, Ready for next session, etc.] |
Remove unrelated tasks and state what you will not attempt during the session. Reserve time to save, name and record the result.
Complete when: you can begin without deciding what to work on after the session starts.
Session 3
Produce and record the work
- Change the unit to In Progress.
- Open the confirmed authoritative starting file.
- Complete the focused work.
- Preserve the previous usable version.
- Save and name the new version consistently.
- Record meaningful human decisions.
- Record AI assistance where relevant.
- Record unresolved questions or deviations.
- Identify the next action and accurate status.
| Date | Version | Action completed | Human decisions | AI assistance | Unresolved item | Next action |
|---|---|---|---|---|---|---|
| [Date] | [Version] | [Work] | [Selection, direction or revision] | [Tool and purpose] | [Question] | [Action] |
Complete when: a traceable new production version exists with an accurate work and decision record.
Session 4
Prepare and submit the correct version for review
Review should answer defined questions—not invite unlimited opinions.
| Version submitted | [Exact filename or version] |
|---|---|
| Reviewer | [Name or role] |
| Review purpose | [Creative, editorial, technical, audience, rights, accessibility, etc.] |
| Required criteria | [Criteria] |
| Questions needing answers | [Questions] |
| Feedback deadline | [Date or agreed response window] |
| Approval authority | [Person or role] |
| Submission evidence | [Location, message or record] |
Remove incomplete or confusing alternatives from the review package, change the status to Under Review and preserve evidence of what was submitted.
Complete when: the correct version is under a defined review against known criteria.
Session 5
Process feedback and complete controlled revisions
Classify each feedback item before changing the work.
- Required correction
- Quality improvement
- Audience concern
- Technical issue
- Rights or attribution issue
- Accessibility issue
- Optional suggestion
- Out-of-scope request
| Feedback | Category | Decision | Reason | Owner | Revision version | Verification |
|---|---|---|---|---|---|---|
| [Feedback] | [Category] | Accept / Reject / Defer / Clarify | [Reason] | [Owner] | [Version] | [How checked] |
Complete accepted revisions, save a new controlled version and verify that required changes were made without damaging approved work. Record new ideas that expand Version 1 rather than adding them automatically.
Complete when: feedback has become documented production decisions and the revised version is ready for approval or another defined review.
Session 6
Approve and close the production unit
Approval check
- The definition of done is satisfied.
- Required review passed.
- Audience, quality and technical requirements passed.
- Rights, attribution and contribution records are complete.
- Accessibility requirements are complete where applicable.
- The authoritative approved version is identified.
- Replaced versions are marked accurately.
- Completion evidence is preserved.
| Approved version | [Version] |
|---|---|
| Approver | [Name or role] |
| Approval date | [Date] |
| Definition-of-done evidence | [Evidence] |
| Storage location | [Location] |
| Replaced version | [Version] |
| Remaining issue | [None or documented issue] |
| Final status | Approved / Complete / Revision Required / Blocked |
Complete when: the unit is not merely “finished.” It is approved, stored, documented and properly closed.
Session 7
Review and improve the cycle
Compare the plan with what actually happened.
| Measure | Planned | Actual | Difference | Lesson |
|---|---|---|---|---|
| Working sessions | [Plan] | [Actual] | [Difference] | [Lesson] |
| Effort | [Plan] | [Actual] | [Difference] | [Lesson] |
| Review cycles | [Plan] | [Actual] | [Difference] | [Lesson] |
| Versions created | [Plan] | [Actual] | [Difference] | [Lesson] |
| Delays or blocked time | [Plan] | [Actual] | [Difference] | [Lesson] |
Ask what the evidence shows
- What moved smoothly?
- What took longer than expected?
- Which input was missing or unclear?
- Did version confusion appear?
- Was the definition of done strong enough?
- Did review happen at the right point?
- Was too much work active?
- Which delay could be prevented?
- What one change should improve the next cycle?
Select one outcome: repeat the cycle, repeat with adjustments, reduce the production unit, improve readiness, change the review process, resolve capacity or return to Milestone 8.
Complete when: one evidence-based improvement is recorded for the next production cycle.
Responsible AI assistance
Readiness prompt: Using only the supplied task, inputs, dependencies, owner, review criteria and definition of done, identify missing readiness evidence. Do not invent files, permissions, people or completed work.
Feedback prompt: Organize this feedback into required corrections, quality improvements, audience concerns, technical issues, rights or attribution issues, accessibility issues, optional suggestions and possible out-of-scope requests. Do not decide which changes I must accept.
Cycle-review prompt: Compare the supplied plan and actual production record. Separate confirmed evidence from possible explanations and recommend no more than two workflow changes to test next.
