Why AI Characters Drift—and What to Lock First

Too many details change at once between generations, making drift hard to diagnose.

What is actually going wrong

Too many details change at once between generations, making drift hard to diagnose. The easy reaction is to generate again. That may produce a different result, but it does not tell you what to repeat next time.

Make one decision clear enough that you can test it, judge it and save it.

Make the decision first

Lock identity traits first; vary pose, camera and environment second.

That turns the model into an execution tool instead of asking it to invent the direction for you.

A concrete example

Use a recurring character you already approved. Put the first approved face, body proportions, age cues, wardrobe logic and any distinctive feature beside the next generation. If the new frame changes three of those at once, you do not have continuity—you have a new interpretation.

Use this on a real project

Mark each character trait as locked, controlled-variable or free before generating the next scene.

  1. Write what must stay true.
  2. Name the one variable you are testing.
  3. Generate or edit only far enough to test it.
  4. Compare against the brief, not novelty.
  5. Save the winning decision in the project record.

The trap to avoid

Trying to fix continuity by making the prompt longer while still changing pose, wardrobe, lighting and environment at the same time.

If that happens, reduce the number of moving parts before adding more instructions.

What good looks like

Pass when the next scene still reads as the same character without the caption having to explain it.

If you cannot explain why it passes, it is not ready to become a reusable rule.

What to save

Keep the approved visual, the short brief, the decision you tested, one useful rejected version and one sentence explaining why the final version won. That is project knowledge you can reuse.

Where this goes next

This article should work on its own. When you need the larger system, continue into the connected specialist page or the Visual Creator Roadmap.

JR note: AI can generate options quickly. You still set the brief, decide what matters, approve the result and own the final-use decision.
