Test, Improve and Approve Your First Complete Project Version

Milestone 10 gave you a complete first version. Milestone 11 determines whether that version actually works for its intended audience, purpose and delivery context before you commit to final production, publication or expansion.

Boundary: this milestone is not a popularity contest and it is not unlimited revision. Test against defined requirements, collect evidence, make controlled changes and approve a version.

1. Define what must be tested

Start with the project outcome, intended audience, central message, format, delivery model and definition of done established earlier. Turn them into observable test questions. Can the audience understand what this is? Can they use or experience it as intended? Does the project deliver its central promise? Are important instructions, transitions or access points missing?

2. Choose the right reviewers

Use a small, purposeful group rather than asking everyone you know. Include people who resemble the intended audience, people who understand the format and, where needed, qualified reviewers for technical, legal, accessibility, rights or subject-matter concerns. Record why each reviewer is relevant.

3. Separate evidence from taste

Feedback type How to treat it
Observed failure A link breaks, instructions fail, a section is missing or the promised result cannot be reached.
Repeated confusion Several relevant reviewers misunderstand the same message, transition or task.
Constraint conflict The project exceeds time, cost, format, platform, rights or accessibility limits.
Preference A reviewer personally prefers another colour, genre, style, length or approach. Consider it only when it affects the approved audience or outcome.
Expansion request A useful idea that may belong in a later version rather than the current scope.

4. Test the complete journey

Do not test isolated pieces only. Follow the project from entry through understanding, use or experience, completion, delivery and next action. A song release may require listening, metadata, artwork and access checks. A book may require reading flow, file proofing and purchase delivery. A training resource may require instructions, exercises and completion evidence. A website may require navigation, forms and cross-page continuity.

5. Build a findings register

Record the issue, evidence, severity, affected requirement, proposed action, owner and decision. Use severity levels such as blocker, material weakness, minor correction and future improvement. This prevents loud opinions from outranking demonstrated failures.

6. Revise deliberately

Group related changes, preserve the previous version and identify dependencies before editing. Retest the affected areas and any connected sections. Avoid changing several major variables at once when you need to understand what solved the problem.

7. Approve the next version

The final decision is not simply “better.” Approve, approve with documented limitations, revise again, narrow the scope, return to an earlier milestone, pause or stop. Record the approved version, remaining limitations and the evidence supporting the decision.

Completion standard

Milestone 11 is complete when the first complete project version has been tested against defined requirements, relevant feedback has been recorded and prioritized, approved revisions have been completed and retested, and one version has received a documented decision to move forward.
